Activation

The first moment a new user reaches real value — and why it decides everything after.

Most users who churn never actually saw the product work.

The aha moment, made measurable

Activation is the point where a new user first experiences the product's core value — the messaging app's first reply, the analytics tool's first useful chart, the marketplace's first completed order. Everything before it is setup; everything after depends on it.

The discipline is defining that moment precisely enough to measure, then relentlessly shortening the path to it. A user who activates has a reason to return; one who stalls before it churns quietly, and no re-engagement email brings them back.

How PMs work it

Finding and moving activation

  1. 01

    Name the value moment

The specific first action that correlates with staying — not signup.

  2. 02

    Measure the rate

What share of new users reach it, and how long it takes.

  3. 03

    Map the drop-offs

Where in the path to that moment users stall.

  4. 04

    Shorten the path

Remove steps, defer friction, guide toward the value fast.

Takeaway

Retention starts at activation. If users don't reach the value moment, nothing downstream matters.
